Manuals all stress the importance of the valve guides being inserted to the correct 'depth'. How critical is this depth and what does a valve guide a few millimeters shy or deeper affect?

If they are not fitted deep enough, the Spring Cap can contact them, usually resulting in a bent Push Rod and / or a Broken Rocker.
If the Umbrella type seals are fitted and the Cap - just - makes contact with the Guide, it will cut the seal.
If running a non-standard Cam and / or High Lift Rockers, this becomes more critical.
If the Guides are fitted too deep, you can expect short guide life and reduced flow through the Ports. There's also a risk of the Exhaust Valves picking up in them too, maybe resulting in a seized Valve. Also, if using Umbrella type Seals, you can expect them to not stay put.
