Brake Conversion... Help!

Hi guys

 

So, I have a 1983 mini mayfair and am converting the brakes to 8.4" discs. I bought the parts second hand and fitted everything but immediately had problems. The callipers were seizing up, so I refurbished them and they now work fine. Have fitted new discs and pads as they were old. Bled the breaks still weren't working great so thought it might be the master cylinder,to save money I bought a master cylinder repair kit and now have it all back together and bled.

The brakes now work, I can stop, but only when the pedal is as good as to the floor (nothing before this point).

 

The master cylinder is the same as here

What am I missing?? 

Do I need to get a new master cylinder?

I haven't changed any hoses, would this make any difference?

Are the Bleed nipples pointing upward?

Have you adjusted the rear shoes?

I have two passenger side callipers, but have taken the drivers side off and turned right way up to bleed...

 

I haven't checked the rear shoes recently, but I'm pretty sure they are ok as she's been off the road for a while.
