I've sort of got a similar problem with all new lines, rear cylinders, braided hoses and metro 4 pots. I can get a nice firm pedal from bleeding, but if left goes soft and then the harder you pump the pedal the softer it gets. the rear drums are pretty much locked up, no leaks and re-bleeding firms up the pedal again until is goes soft again after. the only thing I can think of is the master cylinder, but that for me would mean a new one as the second-hand one I've been trying was known to be working.

I just ordered a new master cylinder to try. Not convinced though.

Just to let you guys know, it was the master cylinder at fault in the end. I really don't know why, I took it apart and all was well, all seemed fine. Locking off the top union gave me a solid pedal. But they are now sorted!!! Still can't work out why, but are now working great! so not complaining.
 
I really do appreciate everyone's advice on this.
