Ok so, just done a gearbox rebuild and as I was taking he engine out we ended up taking the brake master cylinder diaphragm thing off (the front part of the cylinder).
Put it all back together and bleed the brakes now there's no pressure at all and the brakes only work once pumped a lot.
Any chance I've damaged the diaphragm?

Once you've pumped them a lot, do they continue to work normally?

No, if the engine isn't running then they don't even pump hard

Sounds like it's still got air somewhere in the system - did you bleed it with an easy bleed or just with a jar? The reason I think it's got air is that pumping it squishes up the air and gives you some resistance, but when you stop it all expands again and goes soft.
I always had problems using the jar and pump method, the easy bleed made things really simple.

Used an easy bleed kit which holds the pressure in the system by using the air in the wheel.

I would try bleeding it again, sounds like air in the system to me.
